Project Examples

Development of a vision for after-sales marketing

Mandate scope

Analysis and conception of a target vision for the international after-sales marketing of an OEM. Workshop-based target vision development according to the Golden Circle approach.

Initial situation

Due to increasing digitization in marketing, the main division of a premium automobile manufacturer faced the challenge of revising its own target image. In addition, a comprehensive vision of the future has been created at the group level, which induces substantial change.

Solution approach

Based on the future vision of mobility, key internal and external stakeholders of the headquarters were interviewed and a competition analysis was carried out. The target image was created on a workshop basis and communicatively targeted to the target group.

Results

The outcome was a well-aligned and comprehensible target image for the main department, in harmony with the overarching vision for mobility and grounded in stakeholder requirements. Additionally, visual and communicative change measures were implemented.

Our contribution

LEITWERK Consulting carried out an extensive analysis to involve all relevant stakeholders and to show the IST situation neutral. With the help of a series of workshops, the target image was initially created, feedback from the work levels was included and the target picture was communicatively prepared. In addition, changes were conceived and selected formats were accompanied.

Establishment and operational implementation of a central PMO

Mandate scope

Establishment of a program management office to develop a viable system association for the global trading organization as well as for eligible third parties to increase service capability and customer satisfaction as part of the after-sales strategy.

Initial situation

Due to weaknesses in the IT system association, the board of directors of a German OEM commissioned the sustained elimination of all vulnerabilities, which involved a failure risk for the dealer and thus very high IT business risks. This was the start of the programme, which was planned and implemented over six years in two performance stages.

Solution approach

LEITWERK established a PMO at the programme level and standardized all essential elements of planning and management (reporting, budget planning, KPI monitoring, milestone planning, risk and committee management, documentation and communication). This enabled all program staff to focus better on the content, revolutionize the system landscape and roll out worldwide

Results

After six years, the program was completed in terms of time, quality and budget and moved into line. The Board presented the program as one of the most successful IT programs in the history of the OEM. LEITWERK contributed to the success of both the central programme management and the successive expansion of the mandate in several projects.

Our contribution

The programme management by LEITWERK was a major contribution to the timely, quality and budget-appropriate program execution and thus to the success of the project. Other important contributions included the calculation of a business case, the co-development of a worldwide hardware strategy and its accounting logic, the active co-design of the switch from waterfall to Agil (Scrum), the transfer of the program to the line, as well as the preparation of several ISO 9001 audits.

Introduction to Lean Management with a mobility provider

Mandate scope

A mobility provider wants to introduce Lean Management across groups. This is initially prepared through basic skills to raise awareness of employees and managers and is implemented in a pilot manner and then comprehensively through selected methods from the lean framework.

Initial situation

The Lean programme aims at a comprehensive new way of working (customer orientation, quality improvement and cost-effectiveness). For the application of this new way of working, employees and managers will be equipped with appropriate methods and skills. The core objective is to create lean production processes, identify and avoid waste, in order to be able to compete economically as a mobility provider.

Solution approach

Lean methods at the shopfloor, were introduced in particular in the maintenance plants distributed throughout Germany.

Results

All employees and managers were trained with the Lean basics. Multi-level shopfloor dialogs are established. Individual workshop areas have been optimized with 5S measures.

Our contribution

Through extensive requirements analysis and the involvement of employees from the outset, LEITWERK was able to reveal the potential of Lean and thus create understanding for the initiative throughout the Group, especially at the operational level. Useful tools have been established and sustainable added value has been created through the implementation of six maintenance plants.

Transformation of the Department of Strategic IT Partner Management

Mandate scope

Conception of a target image for the IT partner management of the central Group IT of an OEM. Workshop-based target image development and derivation of change measures.

Initial situation

The introduction of the agile working model within central IT also had an impact on strategic IT partner management. In order to design the changes in the transformation on the basis of the target image, various change formats should be used.

Solution approach

Development of a target image for the IT partner management based on the central Group IT strategy and the development of change measures in the dimensions: processes, cooperation, competences and organization.

Results

An integrated target image has been developed for the IT Partner Management department. In addition, alignment with stakeholders of the overall Group IT strategy and central procurement was established, as well as changes to the working model, the organization and management were initiated.

Our contribution

Through the conception of a workshop series LEITWERK Consulting was able to create a target image for the strategic IT partner management department with the management team. The additional measures developed were intended to focus the transformation towards the target image on the different levels of leadership and content dimensions.
