Project examples

Optimisation of the funding management process

Scope of commission

We were commissioned with the analysis, optimisation and sustainable anchoring of the process for managing subsidies.

Initial situation

Funding management consists of several complex processes that differ depending on the funding organisation (state, federal government, EU). Responsibilities, necessary process steps, resource requirements and interfaces with the departments involved were not transparent. Changes in legal requirements also required a more structured approach.

Solution approach

One possible solution is to record the existing processes by comprehensively documenting and analysing them in several workshops and individual interviews. This takes into account both the legal requirements and the existing specifications and framework conditions of the funding organisations. In addition, the approach includes analysing the current processes, developing target processes and creating target group-specific information documents and control tools.

Results

The defined target processes include clearly defined responsibilities and specific tools. Checklists precisely regulate the tasks of the key interface partners. In addition, a structured procedure for reporting has been established and approaches for further digitalisation steps have been identified. These optimised processes ensure the targeted use of resources and more efficient utilisation of funding.

Implementation of an OKR Frameworks

Scope of commission

The scope of the commission included strategic goal setting and focussing for a fast-growing company with the help of the OKR framework.

Initial situation

Our client has grown strongly in recent years and also has ambitious growth targets for the coming years. As a result, there are a large number of strategic goals that need to be structured, prioritised and implemented in initiatives. Our client was looking for a framework for these tasks that would also give them sufficient flexibility.

Solution approach

We started by developing a shared vision. This initially created alignment and a commitment from all those involved as to the direction in which the company should move in the coming years. Together, we broke down the vision into annual and quarterly targets so that we had created the basis for the development of OKR sets. We also introduced an OKR cycle based on the company's framework conditions.

Results

Together with our client, we developed four OKR sets in the first cycle. A tandem of department heads took ownership of each set. The OKR owners were supported by small teams that developed and implemented initiatives for the individual OKR sets. This approach enabled us to achieve a high degree of self-organisation and motivation among all those involved. As OKR Master, we ensured the smooth implementation of the OKR cycle.

Development of process management

Scope of commission

The scope of the assignment included strategic goal setting and focussing for a fast-growing company with the help of the OKR framework.

Initial situation

Against the backdrop of rapid personnel growth and the expansion of the product range, the customer's business processes have become more complex and less transparent. In order to tackle this challenge, it is necessary to introduce a process management system that serves to identify key processes, define clear responsibilities and continuously monitor and improve processes.

Solution approach

After developing the objectives and requirements for process management, a process map was drawn up at a structural level with the involvement of all relevant stakeholders and process management specifications for roles, standards and working methods were designed. At the same time, suitable modelling software was selected to visualise and structure the processes.

Results

The process map was used to create transparency and a common understanding of internal processes and interfaces. In addition, potential for improvement (e.g. harmonisation of customer service) was defined and prioritised for the individual processes. The clear allocation of responsibilities and the definition of new working methods created the basis for benefit-orientated process management.

Optimisation of invoice processing for an energy supplier

Scope of commission

Our contract included the analysis and derivation of specific optimisation measures in the invoice processing of an energy supplier.

Initial situation

An energy supplier has grown considerably due to the development of new business areas and the expansion of its core business. In particular, the significant increase in the number of supplier invoices is causing high costs. The processes were not able to ensure efficient processing. This resulted in unnecessary processing loops, a lack of transparency and increased costs.

Solution approach

First of all, the objectives and framework conditions must be recorded and the current process analysed in order to identify potential for improvement and cost drivers. This is followed by an area workshop in which optimisation measures are jointly developed and prioritised. On this basis, the next steps for implementation are then clearly and precisely formulated.

Results

Concrete and prioritised implementation measures to optimise the process and ensure a sustainable orientation. Both measures that can be implemented in the short term and potentials that can be realised in the medium to long term were considered. The early involvement of the experts concerned and the clarification of responsibilities laid the foundation for sustainable improvements.
