    Optimization of the fund management process

    Mandate scope

    We have been commissioned to analyse, optimize and sustainably anchor the fund management process.

    Initial situation

    Fund management consists of several complex processes, which vary by sponsor (country, federal, EU). Responsibilities, necessary process steps, resource effort and interfaces with the departments involved were not transparent. Amended legal requirements also required a more structured approach.

    Solution approach

    One possible solution is to capture existing processes through comprehensive documentation and analysis in several workshops as well as individual interviews. This takes into account both the legal requirements as well as the existing requirements and framework conditions of the support boxes. In addition, the approach includes the analysis of current processes, the development of target processes as well as the creation of target-specific information documents and control tools.

    Results

    The defined objective processes include clearly defined responsibilities and specific tools. Checklists accurately regulate the tasks of the important interface partners. In addition, a structured approach for reporting was established and approaches for further digitization steps were shown. These optimized processes ensure a targeted use of resources and a more efficient use of funds.

    Implementation of a OKR Framework

    Mandate scope

    The scope of the assignment included strategic targeting and focusing for a fast-growing company with the help of the OKR Framework.

    Initial situation

    Our customer has grown strongly in recent years and has ambitious growth goals for the coming years. As a result, there are a variety of strategic objectives to be structured, prioritized and implemented in initiatives. Our client was looking for a framework for these tasks, which also gives him sufficient flexibility.

    Solution approach

    We started working on a common vision. As a result, we initially achieved an alignment and a commitment of all stakeholders in which direction the company should move in the next few years. Together, we broke down the vision into annual and quarterly targets, thus creating the basis for the development of OKR sets. Based on the company's framework conditions, we also introduced an OKR cycle.

    Results

    Together with our customer, we produced four OKR sets in the first cycle. For each set, a tandem of department leaders took over the ownership. The OKR owners were supported by small teams who developed and implemented initiatives for the individual OKR sets. Through this approach we achieved a high level of self-organization and motivation among all involved. As OKR Master we ensured the smooth implementation of the OKR cycle.

    Building a process management

    Mandate scope

    The scope of the assignment included strategic targeting and focusing for a fast-growing company with the help of the OKR Framework.

    Initial situation

    Against the background of rapid personnel growth and the expansion of the product range, the customer’s business operations have become more complex and untransparent. To address this challenge, it is necessary to introduce a process management system that identifies key processes, defines clear responsibilities, and continuously monitors and improves processes.

    Solution approach

    After elaborating the objectives and requirements for process management, a process landscape map at the structural level was developed with the involvement of all relevant stakeholders, as well as process management specifications on roles, standards and working methods. At the same time, a suitable modeling software was selected to visualize and structure the processes.

    Results

    With the help of the Process Landscape, transparency and a common understanding of internal processes and interfaces have been achieved. In addition, improvement potential (e.g. harmonization of customer service) could be defined and prioritized for the individual processes. The clear allocation of responsibilities and the establishment of new working methods created the basis for profit-oriented process management.

    Optimization of invoice process for an energy supplier

    Mandate scope

    Our contract included the analysis and deduction of concrete optimization measures in the processing of an energy supplier's bills.

    Initial situation

    An energy supplier has grown strongly due to the opening of new business areas and the expansion of the core business. In particular, the significant increase in the number of supplier invoices causes high costs. The processes were unable to ensure efficient processing. The result was unnecessary machining loops, a lack of transparency and increased costs.

    Solution approach

    First, the objective and framework needs to be captured and the current process analyzed in order to identify potential for improvement and drivers of effort. Subsequently, a field workshop will be conducted in which optimization measures will be developed and prioritized. Finally, on this basis, the next steps towards implementation will be formulated clearly and precisely.

    Results

    Concrete and prioritized implementation measures to optimize the process and a future orientation. It examined both short-term measures and potential measures to be implemented in the medium to long term. Early involvement of the experts concerned and clarification of responsibilities have laid the foundation for sustainable improvements.

    Thanks to the expertise of the consultants in the areas of process optimization and digitization, an effective approach was developed to optimize the processes in a workshop, together with the management concerned and the experts, and to define tailor-made measures.
