Data Center Consolidation Office

Mandate scope

Building and further developing a holistic multi-project management to migrate and consolidate 140 data centers of a global insurance group.

Initial situation

The IT infrastructure of a global insurance company comprised 140 data centers worldwide. The historically developed IT processes and landscapes were no longer up-to-date, opaque and barely harmonized. In addition, some sites were unstable, showed high security vulnerabilities and jeopardized the availability of IT infrastructure in the event of natural disasters.

Solution approach

It was necessary to replace the old system with a centralized cloud-based solution. For this purpose, the data centers were consolidated into 5 strategic locations. The previous servers have been migrated, resulting in an improved, standardized and harmonized IT infrastructure. The centralization of data centers also increased cost efficiency and service quality.

Results

By building a Migration Control Management system, a multi-project management system has been introduced to optimize, track and control the migration processes. Thus, the volume of migration has increased and risks have been identified early and measures have been actively initiated.

Our contribution

As part of an international IT infrastructure programme, a comprehensive project management has been set up to manage 140 data center migrations. LEITWERK developed a central reporting tool and redesigned the meeting and panel structure. Especially under the high cost & time pressure, increased and centralized communication on the status and progress of the organizational units was essential in order to reduce the opaque technical dependencies.

Agile transformation – accompanying a corporate restruction

Mandate scope

Conception, empowerment and support of an international lender in the reorganization of product development from classic to agile working methods.

Initial situation

In order to ensure customer and employee satisfaction and remain competitive, product development should be switched from a classic approach to an agile one. In addition to the staff restructuring into thematic, cross-functional domains, various processes had to be adapted, staff trained and new exchange formats implemented.

Solution approach

Initially, all employees were trained and prepared for change based on the role description. A suitable operating model for scaling was developed in various working groups and a transformation roadmap was developed. In addition to the management and the transformation team, the teams and domains were also accompanied and supported by agile coaches.

Results

Through the step-by-step approach and intensive follow-up, the integration and identification of the employees was ensured with the conversion. In addition to a comprehensive operating model, suitable KPIs have been implemented to verify transformation success and feedback mechanisms. A central exchange platform for all employees has been developed and put into operation.

Our contribution

LEITWERK Consulting was able to support the company in the transformation in a targeted way and to respond quickly to changes in the requirements in a sense of agility. Flexibility in commissioning enabled a regular review of the focus topics, in consultation with the client. In addition to theoretical content, practical methodological knowledge was provided and the transfer to the agile working day-to-day was promoted. Through various measures, a mindset of continuous improvement was established, which was also reflected in employee satisfaction.

Leadership development in the transformation process

Mandate scope

Accompanying managers during the transformation into an agile organization at a service center of an insurance provider.

Initial situation

An insurance provider decides to transform four service centres in Europe. The organizations should be empowered to develop solutions independently, to utilize the potential of all employees in order to guarantee an outstanding customer service.

Solution approach

Our agile coaches accompany the organization in its individual change at all levels (strategy, structure, processes, leadership, culture). Through clear objectives and verification, the organization increases its maturity and continues to evolve.

Results

Living transparency and an open learning culture enable a common goal-orientation. Customer reviews show a clear positive trend. Employee satisfaction has also increased to a value above the industry average, and the disease rate has decreased by 30%.

Our contribution

With expertise in both change- and agile project management, LEITWERK was able to provide the framework for a goal-oriented transformation. Through agile methods, individual and group coaching as well as activating impulses, agile values have been internalized and lived forward. At the same time, we worked together on the system at all times, thus promoting the continuous and independent further development of the organization.

Rollout of a hardware/software concept for mobile work

Mandate scope

Under the backdrop of an insurance group’s workplace strategy, a hardware/software concept for mobile work at business units and subsidiaries worldwide has been rolled out.

Initial situation

As part of the workplace strategy of an insurance group, an innovative hardware/software concept has expanded the IT service portfolio of the group. The aim was to provide a solution for mobile work (online and offline) applications, especially for travellers and VIPs.

Solution approach

With the help of a clearly defined roll-out plan, which provides for four phases from the setup, through the proof of concept with the customer, preparatory measures to the (mass) roll out, as well as other mandatory milestones and gateways, the roll-up of the concept was implemented in parallel in many different business units and subsidiaries.

Results

The hardware/software concept was implemented on a timely, quality and budget-appropriate basis in accordance with individual agreements with customers. After the introduction, users were continued to be monitored intensively for a short period of time, in order to be able to eliminate possible interference directly and thus sustainably increase usage.

Our contribution

In its role as a roll-out manager, the link between the central organization including development teams and the respective contacts of the business units and subsidiaries, LEITWERK was able to make an important contribution to the successful introduction of the hardware/software concept through its extensive experience in (IT) roll-up management.
