Cross-functional project management of the product development process

Mandate scope

Cross-cutting control of the product development process from product design to quality assurance in order to centralize information management among board members and to build consistent processes.

Initial situation

With the entry of an additional investor in a premium furniture manufacturer, another product development pipeline was built. The additional burden on the slowly growing structures of the company led to a chaotic flow of information and isolated work of the individual boards.

Solution approach

LEITWERK acted as a central information hub in cooperation with all executive boards. All relevant information from the product development process has been regularly consolidated and tested for dependencies and impacts.

Results

Coordinating information led to more efficient processes, fewer misunderstandings between departments, and allowed teams to work more focused.

The central management has shown that comprehensive project management is necessary in a chaotic environment to ensure the smooth work of the individual departments. The consolidation of all relevant information has enabled efficient cooperation between departments and reduced the potential for conflict in critical situations.

Conception of a project management organization

Mandate scope

Set up a professional, standardized and forward-looking project management organization and expertise in the CTO organization.

Initial situation

In order to ensure the timely development of new products and solutions for a medium-sized enterprise for heating and climate solutions, the Board of Directors has commissioned the CTO Organization to develop a structured and sustainable project management organization.
On the basis of a current analysis, a concept for professional project management should be developed and a decision should be taken by the board of directors.

Solution approach

For the three-month collaboration, a core team of LEITWERK internal managers from the technical product development and experienced project management consultants was formed. With the help of individual interviews, initial analysis results were obtained on existing project management approaches at project and subproject level. As part of a joint workshop, the results were consolidated and a first draft for an individual project management structure was developed.

Results

Based on the results of the interview and the findings from the analysis phase, the generally applicable project management standards were adapted to individual organization-specific needs. The developed concept, with a needs-specific role concept, a professional structure for organizational anchoring of a professional project management and a roadmap for sustainable implementation, was submitted to the Board for decision.

Our contribution

With the help of the individual interviews and the professional design of the workshop, LEITWERK was able to incorporate the relevant roles into the analysis process and the necessary participation of the key players, which were necessary to develop a majority-capable concept. By integrating existing project management approaches into the concept from universal standards, we have managed to ensure acceptance for the new concept and thus create the prerequisite for successful implementation.

Further development of a process model

Mandate scope

Development of a new process model after a comprehensive reorganization and strategic reorientation at a leading home appliances manufacturer.

Initial situation

Based on the updated corporate strategy, a top-level process land map has been defined. The structure and process levels of the existing process landscape could not be fully aligned with the new process land map and was flawed. In addition, the company should be set up significantly more process-oriented.

Solution approach

A top-down approach to the documentation of the processes, up to level 3 structural levels and process levels, were developed together with the process managers and tailored to the enterprise objectives. Managers and employees were empowered to produce ISO 9001 compliant process descriptions.

Results

We established a complete structure and documentation of all business processes up to Level 3 as well as the link between quality and process management. Strengthening process orientation among process managers and employees in all business areas.

Our contribution

Comprehensive analysis of company processes based on the many years of expertise of our consultants. Missing processes were identified and the process designers were accompanied when describing the processes. The requirements of ISO 9001 and 14001 were assigned to processes throughout the company and the processes were evaluated in terms of their content quality.
