I. Development and operational implementation of a central PMO

Scope of commission

As part of the assignment, our team supported a major car manufacturer in setting up a project management office for the development of a telematics service with automatic damage detection and accident assistance in the vehicle, including rollout design and implementation in the pilot markets.

Initial situation

The project was part of the after-sales strategy of a German OEM to increase the performance side of the accident parts business. The possibility of recognising damage events via the existing sensor platform has been confirmed. A concept document for the technical and market-side implementation of the service was not available, nor was a written project order. A project team had not yet been formed.

Solution approach

LEITWERK established an overarching planning and control system to coordinate the sub-projects in the form of a central PMO. An overall concept including a business case calculation was created for this purpose. This served as the basis for managing the rollout in four pilot markets (DE, US, UK, CN). Consistent monitoring of project progress and reporting to all stakeholders was also important.

Results

The service was implemented in the pilot markets on time, on quality and on budget. The main project objectives (organisational, vehicle and IT-related, communication, training and rollout) were secured. At the same time, structured and optimised committee management was introduced to ensure centralised development of the function and market-side implementation of the service.

II. Comprehensive project management

Scope of commission

As part of the assignment, our team supported a premium furniture manufacturer in the overarching management of the product development process from product design to quality assurance in the form of a strategic project management office (PMO). The aim was to centralise information management between the board members and establish standardised processes.

Initial situation

The entry of an additional investor led to the creation of a further product development pipeline. The additional burden of the company's slow-growing structures led to a chaotic flow of information and isolated work by the individual board members.

Solution approach

As part of the PMO, LEITWERK acted as a central information hub in collaboration with all members of the Executive Board. All relevant information from the product development process was regularly consolidated and checked for dependencies and effects.

Results

Thanks to the use of a PMO, information could be coordinated centrally. This led to more efficient processes, fewer misunderstandings between departments and gave the teams the opportunity to work in a more focussed manner.

III. Establishment and management of a PMO for a project to develop a digital tyre pressure diagnosis system

Scope of commission

As part of the assignment, our team supported a major automotive manufacturer in setting up and managing an (operational) project management office for a cross-divisional project to develop a digital tyre pressure diagnosis system at a leading German OEM with a focus on budget management, stakeholder management, meeting and committee management, as well as workshops and training.

Initial situation

A cross-divisional project team (consisting of colleagues from after sales, IT and development, among others) including project management on the customer side was put together for the development of a digital, predictive tyre diagnosis to ensure the mobility needs of the customers of a German premium OEM. In this context, LEITWERK Consulting was commissioned to support the project management in the efficient implementation and control of the project by setting up and managing a PMO.

Solution approach

Firstly, the future team constellation and working method were defined together with the team in accompanying workshops. A hybrid approach focussing on classic project management with agile elements was identified. Based on this, appropriate tools and methods for collaboration were defined and these were continuously deepened and adapted. The balance between (project) requirements, implementation quality and budget was always ensured.

Results

The use of the PMO ensured the successful management of the project throughout its entire duration. The efficient and effective implementation of requirements was ensured through the establishment of targeted committee and meeting management as well as needs-based stakeholder communication. In addition, central budget targets for the project were adhered to. The PMO's comprehensive documentation and experience backup of the project work facilitated the line transfer.
