I. Data Center Consolidation Office

Scope of commission

As part of the assignment, a team of experienced LEITWERK consultants introduced a multi-project management system and improved the IT infrastructure at the same time. At the same time, they developed a centralised reporting tool and redesigned the meeting and committee structure to reduce non-transparent technical dependencies.

Initial situation

The IT infrastructure of a global insurance group comprised 140 data centres worldwide. The historically evolved IT processes and landscapes were outdated, opaque and barely harmonised. In addition, some locations were unstable, had high security vulnerabilities and jeopardised the availability of the IT infrastructure in the event of natural disasters.

Solution approach

The aim was to replace the old system with a centralised cloud-based solution. To achieve this, the data centres were consolidated into 5 strategic locations. The previous servers were migrated, resulting in an improved, standardised and harmonised IT infrastructure. The centralisation of the data centres also increased cost efficiency and service quality.

Results

By setting up a migration control management system, a multi-project management system was introduced to enable optimised, tracked and controlled migration runs. This increased the migration volume, risks were identified at an early stage and measures were actively initiated.

II. IT project management for the migration of warehouse management software

Scope of commission

As part of the assignment, LEITWERK Consulting took over the overall project management for the transition of a warehouse management software.

Initial situation

A software provider for a warehouse management system requires project management support for the realisation of a customer project. The software is to be transferred to the new logistics service provider following a change of service provider. An outdated software version and the ambitious timeline are particular challenges for a successful go-live.

Solution approach

The solution was developed and scheduled with the customer in workshops. In addition, suitable project structures and rollout processes were set up for the collaboration of all interface partners and external service providers. A status reporting system with time, quality and cost perspectives was established to ensure the success of the project. A ticket management system was used to coordinate incidents and enquiries that arose at short notice.

Results

The software went live on time for the new service providers, allowing work to begin at the locations. Customer satisfaction was ensured right through to the end customer.

The budget was successfully monitored and adhered to using a controlling tool developed by LEITWERK Consulting.

III. ESTABLISHMENT OF AN IT PMO IN THE DEVELOPMENT OF A DATA-SUPPORTED SERVICE PROCESSING PLATFORM IN AFTER SALES

Scope of commission

As part of the assignment, LEITWERK Consulting supported the development, integration and global rollout of an after sales platform. Our experts formed the IT PMO team in direct collaboration with the project management.

Initial situation

The after sales division of a leading OEM is faced with the challenge of integrating the functions of various front-end systems into a central service platform in the retail organisation. The lack of transparency across heterogeneous system landscapes in the markets makes integration difficult and significantly slows down the rollout. Insufficient synchronisation of the project team and gaps in understanding in top management are hindering project implementation on both the development and rollout side.

Solution approach

The recording of system maps in the rollout markets was initiated and potential obstacles to integration were visualised. At the same time, the rollout plans were checked for plausibility and visualised in market workshops and obstacles to integration were taken into account. Within the project team, workshops to synchronise the cross-divisional workflows led to optimised and coordinated collaboration. A comprehensive briefing for top management was developed in target group-orientated formats.

Results

By recording the system landscapes, updating the rollout plans with the markets and optimising collaboration within the project team, further delays in project implementation were prevented. Thanks to the top management briefing, the project team was able to focus on the actual project work again without having to invest a large amount of time in developing management templates. This paved the way for further successful project implementation.
