What is program management?

In the project context, a program is a group of projects that contribute to one or more of the same strategic (corporate) goals. Program management involves the effective planning, coordination and control of these interrelated projects. Important tasks here are, for example, resource, quality and risk management between the individual projects, communication within and outside the program, the efficient use of synergies and the identification of interfaces. The overarching goal of program management is to efficiently implement interlinked projects.

How does program management differ from portfolio management?

Program and portfolio management are two related, yet different disciplines in the field of project strategy. Portfolio management takes an even broader perspective than programme management and focuses on the management of all projects, programmes and initiatives within an organization.

I. Introduction of program management for an international automobile manufacturer

Scope of commission

Introduction of program management to develop a future-proof system network for the global retail organization and for authorized third parties to increase service capability and customer satisfaction as part of the aftersales strategy.

Initial situation

Due to weaknesses in the IT system network, the management board of a German OEM commissioned the sustainable elimination of all weak points, which entailed a risk of failure at the dealer and thus very high IT business risks. This was the starting signal for the program, which was planned and implemented over six years in two stages.

Solution approach

LEITWERK Consulting established a program management system and standardized all key elements of planning and control between the individual projects (reporting, budget planning, KPI monitoring, milestone planning, risk and committee management, documentation and communication).

Results

After six years, the program was completed on time, on quality and on budget and transferred to the production line. The Executive Board presented the program as one of the most successful IT programs in the OEM's history. LEITWERK Consulting helped to ensure that the strategic goals of the program were achieved by introducing program management.

II. Introduction of program management to celebrate the 100th anniversary of a German OEM

Scope of commission

As part of the assignment, our team supported a German OEM in setting up a program management to structure the organization of the anniversary activities in the course of the centenary celebrations.

Initial situation

A German OEM was celebrating its 100th anniversary. To mark the occasion, 55 projects were set up to realize various festivities and special activities throughout the year.

Solution approach

From the formulation of an overarching goal, 55 projects were derived and initiated. A program management system was established to ensure the overarching management of the individual projects. Efficient reporting on the key milestones, a dependency analysis, sustainable risk management and clear communication to all stakeholders made it possible to provide a transparent status at all times and drive forward the implementation of the individual projects.

Results

The structures and processes initially created were optimized over the course of the programme in line with the changed framework conditions. The overarching and effective management, planning and coordination enabled the individual projects to be implemented efficiently.

III. Introduction of program management for the rollout of a fully integrated sales portal at a German OEM

Scope of commission

As part of the assignment, LEITWERK Consulting was commissioned with the introduction of program management for the rollout of a fully integrated sales portal at a German OEM. By structuring and managing the numerous projects in different departments, our LEITWERK consultants created the basis for comprehensive program management.

Initial situation

The aim was to replace the previous sales system with a fully integrated sales portal to map the entire sales process in the German market. In order to achieve this goal, numerous projects were initiated in various departments.

Solution approach

LEITWERK Consulting established a program management system to consolidate the individual projects into one program and control it in terms of quality, time and budget. Key focus areas here were the overarching control of milestone planning, resource management, budget planning, communication and documentation.

Results

Program management created transparency for the individual projects and ensured the quality of overarching decisions. As a result, all projects were implemented within the planned time frame and under the defined budget restrictions.
