I. Sustainable product and process quality through comprehensive portfolio management

Scope of commission

LEITWERK Consulting was commissioned to manage over 230 portfolio projects with the help of a comprehensive portfolio management system to increase product and process quality.

Initial situation

A company-wide initiative was set up to reduce warranty and goodwill costs at an automobile manufacturer. A total of over 230 projects to improve product and process quality were initiated at departmental level and were to be tracked and managed over the course of the program with the help of an overarching portfolio management system.

Solution approach

Our team designed and established a portfolio management system in which, among other things, the projects were analyzed and prioritized. At the same time, overarching KPIs and metrics were established for all projects in the product lines. In addition, the entire portfolio was strategically positioned vis-à-vis the Management Board and project audits were carried out operationally.

Results

With the help of portfolio management and the controlling PMO, we were able to achieve cross-departmental collaboration. At the same time, the efficient use of resources ensured that existing problems were solved in the long term, thus achieving the best possible project efficiency. The project managers were supported and relieved in their work and our experts were always able to align the portfolio in the best possible way with the help of business case calculations.

II. Portfolio management of after sales strategy projects

Scope of commission

Our team was commissioned with the development and establishment of a portfolio management system to control the realization projects of the new aftersales strategy of a German automobile manufacturer.

Initial situation

After the new aftersales strategy of a German car manufacturer was approved for implementation, our client needed a portfolio management system to control the more than 20 different implementation projects that had arisen from the strategy.

The aim was to coordinate and control the projects to achieve the strategic sales and contribution margin targets in aftersales.

Solution approach

Our team implemented a centralized portfolio management system for planning, identifying potential, implementing and monitoring the various projects. Our experts took on specific tasks, such as coordinating resources, controlling and monitoring as well as coordinating and scheduling within and between projects.

Results

Thanks to the portfolio management coordinated by LEITWERK, the continuous development and successful implementation of the projects was ensured. Our consultants set up project standards, monitoring and control instruments. The overall overview thus obtained enabled smooth coordination of the individual projects and made information quickly and clearly accessible.

III. Development & introduction of a stage gate process in portfolio management

Scope of commission

Our team was commissioned to develop and implement a stage gate process for data-based control and structuring of the portfolio in the R&D department of an Austrian manufacturer of chemical and metallurgical precursors.

Initial situation

The F&E department of the chemical and metallurgical precursor producer was faced with the challenge of an inhomogeneous project management process. The portfolio could neither be presented transparently nor did the management board feel able to make well-founded decisions based on the existing project information. The area of responsibility of the project manager role was lived differently by the technical experts.

Solution approach

In order to optimize the stage gate process, it was divided into three levels so that both projects at the idea stage and projects that were already close to market launch could be integrated. The content of the individual stages and gates was developed in order to provide all the information required for fact-based decisions by the Executive Board. A portfolio was set up and the employees involved were empowered.

Results

The R&D department is now able to record, prioritize and efficiently manage the portfolio according to a standardized stage gate process. The speed of market entry has been accelerated by faster fact-based board decisions and the use of resources has been managed more efficiently. Thanks to various support formats and basic project management training, the project managers were able to successfully implement their new role and the associated responsibility step by step.
