What is project management?

Project management refers to the entirety of all management tools, organizations, tasks and techniques required for the successful completion of projects. It is crucial to differentiate recurring processes with low complexity and known risks from actual projects. Projects, or individual projects in the context of portfolio management, involve the results-oriented implementation of new and usually complex requirements. The aim is to achieve a one-off goal defined at the beginning using limited resources at a set time.

I. Conceptual design of a project management organization

Initial situation

In order to ensure the timely development of new products and solutions for a medium-sized company for heating and air conditioning solutions, the development of a structured and sustainable project management organization was commissioned.

On the basis of an analysis of the current situation, a concept for professional project management was to be drawn up and submitted to the Management Board for a decision.

Solution approach

A core team of internal managers and experienced consultants from LEITWERK Consulting was put together for the three-month collaboration. With the help of individual interviews, initial analysis results were collected on existing project management approaches at project and sub-project level and on the project organization. The results were consolidated in a joint workshop and an initial draft for an individual project management structure was developed.

Results

On the basis of the interview results and the findings from the analysis phase, generally applicable project management standards were adapted to the specific needs of the individual organization. The concept developed for a project management organization, including a needs-specific role concept and a structure for organizational anchoring as well as a roadmap for sustainable implementation, was presented to the Executive Board for a decision.

II. Introduction of standardized project management

Initial situation

The specialist department manages a heterogeneous project landscape and has only set a few standards for the work in the projects. The procedure for managing the projects is almost exclusively the responsibility of the respective project managers. In order to be able to process inquiries about the individual projects more quickly and to gain a better overview of the projects and their status at management level, the specialist department would like to introduce a standardized PM, which is to be supported by a PM tool. This project is to be managed professionally and is therefore officially put out to tender.

Solution approach

In order to be able to tender the project accurately, the status of the current project management and the requirements and needs for a future, standardized PM at project and multi-project level had to be recorded in detail. To this end, a series of expert interviews were conducted with stakeholders from the specialist area and the results were summarized and validated in a workshop lasting several days. Furthermore, a detailed analysis of possible PM tools was prepared based on the requirements (technical and content-related).

Results

The results of the analysis phase were summarized in the form of a performance specification, which serves as the basis for an official tender for the subsequent phases of implementing the new project management structures. In addition, a prioritized shortlist of possible PM tools was drawn up, on the basis of which the department will select tools for the pilot phase. A detailed document containing the procedure and further results of the analysis phase was created as the basis for the subsequent phases of the introduction.
